Why did Echo One need to replace its no code platform?

Echo One experienced rapid business growth, but its original Backendless platform could no longer support enterprise healthcare requirements, multi-tenancy, or government compliance.

As monthly ride volumes exceeded 10,000 trips across three states, the platform introduced operational and technical limitations that threatened future growth.

Key challenges included:

  • No true tenant isolation for SaaS expansion.
  • Weak data integrity and referential consistency.
  • Sensitive data stored without proper encryption.
  • Proprietary no code architecture that couldn’t be migrated.
  • Manual rebuilding required for every application page.
  • Slow dispatch queries taking up to 3 minutes.

How did Acme One rebuild a live healthcare platform without disrupting operations?

Acme One designed a cloud native SaaS architecture on AWS that prioritized security, scalability, and operational simplicity.

The application was rebuilt using React 19 and Vite for the frontend, with Hono and tRPC powering backend services. PostgreSQL Row Level Security enabled true tenant isolation, while Amazon Cognito managed authentication and authorization.

Rather than rebuilding every capability from scratch, the team followed a strict build versus buy strategy, implementing 16 buy decisions and 13 custom build decisions. This allowed engineering resources to focus on healthcare workflows, dispatch logic, and tenant isolation.

Claude Code played a central role throughout development. A council based multi agent workflow generated specifications, drafted implementation plans, and accelerated repetitive engineering work.

Development activities were divided into three execution tiers:

  • Tier 1: AI handled low risk mechanical development.
  • Tier 2: AI drafted solutions while engineers validated business logic.
  • Tier 3: Human engineers exclusively developed authentication, compliance, Row Level Security policies, tenant isolation, and PHI related functionality.

Alternative migration strategies were evaluated but rejected because they increased complexity without reducing project risk. Instead, the team implemented a clean cutover strategy with rollback support, reducing operational complexity while protecting live dispatch services.

How was the platform delivered in 7.5 weeks?

The implementation included:

  • Organized three dedicated engineering pods.
  • Planned delivery through a structured 7.5 week roadmap.
  • Defined 59 priority use cases across 15 business domains.
  • Produced feature specifications using Claude Code parallel subagents.
